You do not need a manager title to show leadership. For engineers, leadership means seeing a problem and taking responsibility for fixing it, bringing others along with a clear proposal, and making the people around you better. Ownership means caring about outcomes end to end - including the unglamorous parts.

Forms of engineering leadership

  • Initiative: you noticed flaky tests slowing everyone down and organized a fix.
  • Influence without authority: you wrote a design doc, gathered feedback, and got another team to adopt a shared library.
  • Mentoring: you onboarded a new hire or helped a colleague grow into a new area.
  • Accountability: you followed a feature into production, watched the metrics, and fixed issues after launch.
  • Hard calls: you pushed back on a deadline with data, or cut scope to protect quality.

Influence stories are especially valuable for senior roles. Show how you persuaded: understanding each stakeholder’s concerns, making a written proposal, running a pilot, and sharing credit. Results should show adoption - “three teams migrated within a quarter.”
